From AI experiments to business value

AI comes up in almost every management meeting and on every strategy slide. So why is the impact still not showing in operations or on the bottom line?

The ambition is there, and the tools and licences are in place. But the step from scattered AI use to measurable impact at company level is still a big one. Time savings for individual employees don’t automatically lead to more efficient processes, lower costs or faster development. In our strategy and transformation work in the financial sector, we often see the same challenge: the technology is rarely the bottleneck. The challenge is bringing AI into the business in a structured, controlled way, while being able to show the value it actually creates.

When AI becomes part of the organisation

When AI moves from individual initiatives into processes, internal tools or customer solutions, it becomes a question for the whole organisation. Without clear rules of the game, initiatives stall or develop in parallel without clear ownership or measurable impact. Four areas need to be addressed:

  • Business potential – what’s worth investing in? Which use cases have clear potential to create value, and what should be prioritised, paused or stopped?

  • Data, technology and security – what needs to be in place? Which data can be used, where it can be stored, how the solution is integrated, and which security and technical requirements must be met.

  • Governance and ownership – who owns it and decides? Who owns the solution and has the mandate to make which decisions, and how are policies, risk, compliance and control handled?

  • Implementation and management – how does it become part of the business? How the solution is built into processes, roles and ways of working, and how it is managed, followed up and improved over time.

A way of working that takes AI to measurable impact

  • Prioritise the right initiatives: Start where the impact is clear and measurable, in time-consuming, repetitive or quality-critical processes.

  • Set governance and requirements: Define ownership, decision mandates and the requirements that must be met before an initiative moves forward.

  • Take the solution into operation: Build it into ways of working and processes, and secure responsibility for data, quality, control and management.

  • Measure, optimise and scale: Measure against a baseline and follow up the impact on time, cost, capacity, quality or revenue.

AI creates business value only when solutions are taken all the way into the business.

Our AI Playbook

We have helped clients take AI from ambition and pilot to real use and measurable impact. Based on that experience, we’ve gathered our methods and ways of working into a concrete structure: our AI Playbook.
